As a traditional pillar industry,the real estate industry is facing serious problems of shrinking development and soaring stock under a series of impacts such as policy tightening and changes in market orientation.In contrast,commercial real estate with higher sustainable investment capabilities has ushered in more development opportunities.As a comprehensive industry,commercial real estate has three characteristics:real estate,commerce,and investment.After experiencing the continuous impact of new models such as the pandemic and e-commerce on the offline real economy,commercial projects have ushered in a wave of concentrated opening,with frequent offline brand financing and a resurgence of vitality.Commercial real estate has shown strong vitality.However,from a practical analysis,commercial real estate still faces many challenges such as homogenization of business formats,changes in consumer groups and habits,indicating that commercial real estate has entered the era of stock,and refined management is the trend.Actively adjusting business models,optimizing various value processes of operation and management,and creating a scientific,stable,and sustainable development path are the values pursued by commercial real estate enterprises.This article combines commercial real estate theory,operation management theory,and value chain theory,as well as the development and application research results of relevant theories by domestic and foreign scholars.Taking Y project as a research case,based on the actual situation of the project,the value chain of Y commercial real estate project is constructed and the internal and external environment of the project is analyzed.Then,through expert interviews and other methods,the evaluation indicators of commercial real estate operation are sorted out,and a project operation management effectiveness evaluation index system is constructed,And use the AHP method to calculate the weights of various indicators and evaluate the operational management effectiveness of the case project.Based on the comprehensive analysis of the results and the actual project,optimization research is conducted on various aspects of operational management with high weight and heavy problems,and corresponding operational management optimization suggestions and guarantee measures that are implementable and in line with the company’s vision are proposed.The expected results of optimization implementation are analyzed.In the current new era of commercial real estate stock change and lean operation,this paper proposes an optimization plan for the actual situation faced by Y commercial real estate project,In the new era of commercial real estate stock reform and lean operation,this paper studies the operation effect evaluation and optimization scheme according to the actual situation faced by Y commercial real estate projects,on the one hand,in order to improve the operation quality of Y commercial real estate projects,and also hopes to provide certain reference value for commercial real estate operation managers.
