Shougang Port has been in operation for 11 years since it began operations in November 2008.In 2015,the economic situation of the steel industry was bleak.In addition to the changes in the external environment,it was difficult for the external transportation services of the internal products to adapt to the development of the company at that time.The Shougang Port began to transform and gradually contracted the revenue-generating business of foreign logistics.Combined with the actual situation of Shougang Port,how to formulate an effective development strategy and adapt to the new market situation to ensure the steady and rapid development of Shougang Port is an urgent problem to be solved.This paper uses the strategic analysis tools such as Porter's Five Forces model and PEST.From the macro environment,including policy environment,legal environment,economic environment,social environment,technical environment and industry competitive environment,including the threat of substitutes,the threat of the same industry,the bargaining of buyers,The supplier's bargaining and the internal environment of Shougang Port,including operational capacity and resource level,were analyzed in detail.Through the above analysis,using SWOT matrix analysis method,summarizes the advantages,disadvantages,opportunities and threats of Shougang's port logistics business development.Based on this,the development strategy was selected and the strategic objectives were put forward.In response to the formulated strategic objectives,strategic planning was carried out one by one,and safeguard measures were proposed from the aspects of human resources,information support and business development to ensure the smooth implementation of the strategy.According to research and investigation,Shougang Port faces a fiercely competitive external environment,such as the downward trend of the overall economy,the increasingly strict environmental protection requirements of the state for the steel industry,the increasing pressure from the competition in the surrounding ports,and the increasing threat of alternatives.At the same time,the internal resources possessed have their own shortcomings and disadvantages,such as insufficient professionalization ability,inadequate infrastructure,insufficient development of revenue-generating services,and insufficient informationization.Based on the above situation,this paper believes that the moderately diversified development strategy and low-cost strategy combining SO and WO can guide the stable and rapid development of Shougang's ports;the strategic goal should be positioned to “through the self-operated steel products of Shougang Company”.Carry out the maritime transport business,strengthen the development of new social steel warehousing and maritime revenue-generating business functions,with the main and auxiliary,with the support of the main,in the business model and business format,while strengthening information construction,infrastructure construction and professional personnel training,etc.Seeking breakthroughs in order to achieve the maximum of both operational and social benefits;The diversification strategy based on innovative business model and rich business format and the differentiated strategy of service characteristics are the key factors in the implementation of this strategy.
