| This thesis, through post-evaluation of feedstuff program constructionand operation about ADM (Dalian) company, diagnosis the problems and goodexperiences in the operation and construction of this program, and proposecountermeasure for those problems.ADM company, which is one of five-hundred strong multinational,employed 26000 stuff and have 270 factories in the world. It mainly focus onrefinement of agriculture, like corn, wheat and bean ect. The net profit reach at3.4 billion dollars in 2004. In 1994, the company decided to invest threepremix plants in Guangzhou, Sanghai and Dalian respectively in order toexploit the market of premix in China, but in fact, only Dalian plant was set up,and other two plants was cancelled because of many reasons. However, theprofit of Dalian program is poor and can not reach the expect goal after nineyears of operation.The aim of this thesis want to diagnosis the reason of poor profit ofoperation, and The thesis evaluate the program by the theories and methods ofafter—evaluation, according to real data of practical operation.Including: Evaluation of program preparation---decision, feasibility study,the site of factory choice, and dimension of factory; Evaluation of programconstructing process—the time of start working and time limit for the program;Evaluation of program operating---status of program operation, benefit ofprogram and effect of program.Through evaluation, educe the conclusion as follow:1. It is right to decide investing premix plant in China by the strength ofADM technology and fund, However, only investing premix plant will doomto lose the concentrate market, it will be better if deciding to invest concentrateplant.2. It is also right to choose equipment dimension and site of premix plant,according to feasibility study. But the company only collect the data from thegovernment when investigating the breed aquatics industry and feedstuffindustry, and lack comprehending to the breed aquatics industry and feedstuffindustry with Chinese characteristic. So the feasibility study looks optimismexcessively and lack estimate to the difficulty. 3. The goal: To occupy 14.8 percent of premix market in China. But itdidn't demonstrate by what manage strategy to realize the goal. 4. The efficiency of organize is high, by adopt controlling both qualityand schedule and target administration in the process of construction. The timeof start working is one half year ahead of schedule, and the time limit ofconstruction is nearly one year ahead of schedule, it is successful model, anddeserve use for reference in constructing of program in the future. Moreover,the quality of installing equipment is excellent. 5. In construction of the program, there exist lapsus in time layout. Twosets of equipment became scrap iron due to not win up, and 2.5 million dollarswas lose. 6. There exist problem in the joint between construction process andoperation process, it stop production after trying production, so it dally overone year of opportunities of market. 7. It exist many problem in the process of operation, mainly including:orientation of product is too high, and the price is high too, so it is difficult tobe accepted by the market in the short time; investment of the market is less,the power of product propagandizing is not enough; The sales policy is poor,and unsteadiness, It lack inspiring action; After-sales service and technologyservice is weakness. Through evaluating the construction and operation ofADM(Dalian)feedstuff program, the problems have been diagnosed, manycountermeasures was proposed in the thesis. |
