China's auto industry, as a pillar industry of national economy, has been developing rapidly since the 90s. Development of the automotive industry lead to the development of many related industries, especially auto parts enterprises. Changchun Huaxiang Automotive Muffler Co., Ltd. as a major domestic auto parts manufacturers, which ushered in an important development opportunity.In industrial engineering master's degree period, I have worked in the Changchun Huaxiang company. I understand deeply of production status for the automotive stamping parts and welding parts. Before 2007, the company customers less and a single product structure, the main production mode is typical of the traditional push-type model. Changchun Huaxiang Company in recent years, there were some obvious weakness in the production company. First, the production layout was unreasonable, which has took up a lot of liquidity and storage area. Second, the response in market change was slowly, the production system flexibility was poor. When selling variety changed, the company would planed to adjust production for a longer time, which resulted in prolonged delivery. When the construction site not considered fully on the planning layout, equipment and other work place, lead to a large number of duplicate production flow within the enterprise, its logistics costs, labor costs were very large. There was not any competitive advantage.Due to more and more with the types of enterprises, product homogeneity more serious. With the increase of customer, product type is also growing exponentially, the company's finished product warehouse capacity could not suffice production, production processes need to constantly improve, management problems also have exposed. According to reducing product costs, improve product quality and shorten delivery time, the company will adapt to market and improve market competitiveness.I actually combined Changchun Huaxiang Company improvement of production management based on TPS, the company will the production layout, the production technology, the spot management process problems as a key research objects. I proposed the corresponding improve projects and implement methods based on TPS production management methods, and through the implementation validated the projects scientific and rational.Based on TPS for production layout to improve, which resulted in rational layout of the warehouse, shorten the transport distance of materials, shortening the production cycle. The materials warehouse moves nearly the main the company entrance. Warehouse and cutting of materials arranged in a regional workshop, to avoid the circuitous route of materials production shortcomings, laser welding workshop and finished products warehouse also arranged in the same region, reduce transport distance. Production cycle from 14 days to 6 days, reducing production costs and improve productivity. Materials warehouse and finished products warehouse set enter door and out door, on-site logistics smoothly, easy to implement FIFO.Based on TPS for production technology to improve, which applied effects to obtain good results. Though improving production technology, it will be used for two pieces of pressure-shaped mold, which greatly improves production efficiency and improve the efficiency of 37.5%, while also lowering the operator's security risk. Improved spot welding, it set up in the selection control switch and alarm device, the operator according to the number of nut selection system to automatically reset the number of cases. If weld lacking, the alarm device alarm device would not work, which avoiding duplication of operations, reducing labor costs and production costs, saving manpower and resources.Based on TPS for the spot management to improve, which employee skill levels to improve and enhance responsibility of staff played an important role. Through the use of "5S" management, the site reached the settle, straighten, sweep, sanitary goal. Use of Signboard Management, the improvement of the product and services in the applicability of the process, avoiding products and services in the production process and the standard deviation, to promoting the coordination of the spot management and progress.Although Toyota Production System for the manufacturing industry has universal significance, but each company's own environment vary, TPS production issues faced by the practice are not the same, which take forward the strategy will be different. So it requires us to grasp the the nature of Toyota Production System, combined with the actual local conditions to develop their own strategies, maximized the application of TPS proven methods and techniques, adhere to the practice, improve summary of continuous and gradual improvement of weak links in business. Changchun Huaxiang Company in recent years the advance of the Toyota Production System proved more active role in Toyota's production methods. The paper according to replant the overall workshop layout, production technology improvement and the spot management improvement, carried out the TPS basic practice. It provide a reference for similar company, also provide evidence for the effective application of TPS in China.
