Set in building up an excellent after-service system at endoscope market,this thesis is focused on investigating and analyzing the operation data of quality,cost and delivery, to provide several improvement suggestions for the centralized overhaul factory of X Company,and to verify those effectual measures on the fact of the improving field management.Depends on the market survey of the endoscope industry,statistic and analysis are carried out from some data,such as the distribution regional,total business volume of endoscope service marketing,the overhaul quality standard and its maintenance and repairing period.In connection to "Third Party",which means nonprofessional dealers, who access to the endoscope service market,background and reason about it coming to appear and growth rapidly are expounded briefly.And then draw out significance and actions of the centralized overhaul factory established in October 2004 in China.On the premise that we understand and grasp the overall situation of endoscope industry properly,it should work out a strategy for X Company to deal with this situation including that(a) substitutes the centralized overhaul mode for dated repairing workshop to standardized overhauled quality;(b) improves the capacity utilization and turnaround speed of parts stock with the model of scale efficiency;and(c) takes advantage of the centralized mode to reduce operation cost against "Third Party" effectively.To investigations on some operation data from the later half of the year of 2005 to the end of 2006,and also consideration of its advantage of technical and brand in endoscope industry leads us to formulate the operation target for X Company.According to the operation target,a priority mater what we should do is to resource allocation and integration for the endoscope service architecture of X Company.Concrete thought is shows up on two factors.One is that former organization structure and function need to refocused and re-energized when the centralized business starts up.The other is introduction of JIT logistics model comes from lean production to deal with repairing parts supply problems in order to ensure overhaul period of the centralize model.Based on resource allocation and integration,adapting the topological design theory to the operation management of assembling lines at standardized overhaul factory,hybrid layout of line and cell product method is an act or way of finding an answer to the problem of unbalanced assembling line.Moreover,general visualized and 5S kaizen activities are applied to the field control management and those efficiencies are appreciable in less than 2 years.
