| Critical Chain Method is being used in project management more and more in recent years. It has become one of the hottest topics in the field of project management. The Critical Chain Method was put forward on the basis of the Theory of Constraints. Compared with CPM and PERT, it emphasized the resource constraints when making plans, and continuously improving the process of project management by using dynamic-state management method, the critical chain method is not only be used in single project management, but also can be applied to the auto industry project group management to delivered a critical chain schedule management,This paper analyses the characteristics of auto industry project group, the present situation and the problems that existing in project management. Critical chain method was proposed for auto industry project group management, based on the analysis the limitations of traditional schedule management methods. The paper offers a project group management process based on the Critical Chain Method. Firstly, determine the priority of the project. This article summarizes a set of project priorities evaluation index system for research and development production enterprise, by making reference to a current evaluation method of an enterprise and expert scoring method. Secondly, find out the critical chain of a project by using the ACTIM Criterion. Thirdly, calculate the project buffer by considering the location of the project activity weight coefficient and risk coefficient. Finally introduces the concrete steps of project buffer management. This paper applies the method of critical chain to manage an three R&D projects of an automobile parts manufacturer. Optimize allocation of resources and find out the three critical chains without resource constraints, shorten the total construction period of the three projects, according to the project group management process that based on the Critical Chain Method. By using critical chain method, it can optimize allocation and effective utilization of resources, cuts down on time needed to finish a project. As a result, it achieves the goal of multiple project management. This is practically important for improving the economic efficiency, the customer degree of satisfaction. Ensure projects can be finished with the right quality and at the right time... |
