China IC market has both opportunities and challenges. In such market, theexperienced famous world wide foundry company established its new branch-Bfactory. During the growth of the new factory, it faced the big pressure from bothcompetitors and customers. Base on such status, B factory timely correct the behavior.It started a project to improve the key indicators internally. They were focus onproduction cycle time, key production lines load rate etc. They expected from theseseries of improvements to enhance the competitiveness of B factories, and ultimatelyto keep existing customers, while at the through better performance to win morebusiness from new customers.Through the SWOT analysis of B factory’s current situation in market, watchingthe foundry manufacturing through the various key elements of manufacturingprocess personnel, machine, material, method, material, project team membersfound the B factory’s real problems. Then used the SMART method to define projectobjectives, with a Gantt chart controlled project progress, by the Ford8D launched aproject step by step. Project members used PDCA method repeatedly in the course ofthe project to improve and verify the eight actions of the final three phases.After the design, study and practice, the important indicators of the plant hasbeen significantly improved, eventually exceed the objectives setted at the beginningof the establishment of the project team, the improved B factories taken a leadingposition, based on B factory excellent performance to win the support and trust ofcustomers.This article worked on project management experience in the project. Doanalysis about how to manage a two-dimensional matrix management model used inthe project under the traditional pyramid structure companies, how to let the projectteam to accept a two-dimensional matrix management, meanwhile team members canget a fair and evaluation of the performance.
