In recent years, because of multiple factors influence such as online retail crowding the consumer market, weak consumer demand, rising costs and so on, chain department store enterprises face great challenges. The store manager is the core of department store operation and management. Reserve in advance and cultivate good store manager is an important investment. When open new stores, store manager retire, staff mobility and so on, enterprises can choose the right person in the reserves manager to fill vacancies.This study takes reserve manager cultivate project from GB Co Ltd as the object, which is a chain operation department store. Through the collation of the literature, read the file of the enterprise, benchmarking comparison, individual interviews, this study analysis the cultivate project existed four problems. The first, evaluation is not comprehensive and feedback of the result is deficiency. The second, the application of shop manger competency model is very low. The third, the cultivate project design is high of versatility but lack of personality. The fourth, lack of effective evaluation and rewards and punishment mechanism. Based on the relevant theory, benchmark business practices and project problems, this paper propose preliminary plan to improve the cultivate project. According to questionnaire survey, individual interviews and expert reasoning method, this paper modified and improved the first draft of the plan. Eventually this paper form am improvement cultivate program, including preparation, training design and later evaluation and motivation, and guarantee four aspects.
