J Design Institute was founded in the 1950s, mainly engaged in engineering design of petrochemical project. Project management is the method of engineering design management of J Design Institute. Engineering design schedule management is an important part of the daily management of J Design Institute, which has a direct impact on the implementation of projects and the profit of J Design Institute. This paper summarizes the experience of X project engineering design schedule management, and provides some measures to improve the engineering design schedule management, hence to increase the profit of J Design Institute.At first, this paper introduces the background of X project, and describes the process and result of engineering design schedule management by some methods and tools like WBS and Project 2007, etc.. Then, the paper points out some main problems of engineering design schedule management of X project, including schedule delay, inconsistent assignment of engineering designer, lost control of schedule, shirking responsibility, etc.. Farther, the paper analyzes the cause of these problems, including the engineering design schedule planning is unreasonable, lack of program management, engineering design schedule control is ineffective, lack of performance management system, etc.. Finally, According to the actual situation of J Design Institute, this paper provides some measures to solve the problems referenced above.Through improving the WBS, establishing standard labor force cost of engineering design, coordinating project design schedule and the overall project schedule, with the purpose of improving the ability of project design schedule planning, and avoiding schedule delay due to unreasonable schedule planning; By means of optimizing the rights and responsibility between the project design manager and the department manager, optimizing the work flow of project design, establishing three-level project design schedule management system, improving the project design manager’s comprehensive ability, with the purpose of improving the project design schedule management system, and avoiding inconsistent assignment of engineering designer due to lack of program management; With the help of training all of the project design engineers of project management basic knowledge, improving the project design methods for shorten the duration of the project design tasks, narrowing the duration gap between the front task and the post task for shorten the duration of the project design; strengthening the communication and feedback among different project design engineers and project design managers, with the purpose of achieving the controlling of project design schedule, and avoiding lost control of schedule; By taking measures to improve the rewards and punishment measures, establish the performance evaluation system, with the purpose of improving the performance appraisal system, avoiding shirking responsibility, clearing responsibility authority, and motivating the project team to give full play to their own ability.Through this study, the research of this paper improves the engineering design schedule management of J Design Institute, and provides a reference for the project schedule management with the similar situation.
