With the gradual perfection and development of China market economy and the gradual expansion of China scale economy, energy conservation and emission reduction is more and more valued by the national and local governments concerned, and becomes nationalstrategy. And also building energy conservation as an important branch of energy saving and emission reduction industry has become the sunrise industry to the traditional construction companies.SR is a traditional enterprise engaged in the central air-conditioning equipment sales and installation, and plan to involve in the central air-conditioning energy conservation service areas, to develop energy-saving business. This paper aims to analyze the external environment and internal conditions of SR Company to make enterprise development strategy, in order to improve the correctness and effectiveness of enterprise management decision-making, so as to help enterprise to develop new business, and then achieve the successful transition.Based on the theory of strategic management, through the analysis of SWOT of enterprise, the macro environment of PEST, industry environment analysis and competition environment analysis based on Potter's five forces model, this thesis analyzes the company's industry background, internal and external environment, operating status and challenges and crisis, points out the strategic positioning of the company and the important significance and specific measures of the strategy implementationguarantee, the main contents are as follows: the first chapter introduces the background and significance of the research, the second chapter discusses the external environment of SR company, the third chapter analyzes the current business status and problems of SR company, elaborates from four angles of advantages, disadvantages, opportunities and threats, the fourth chapter launches comprehensive strategic analysis of the SR company, defines the company's strategic positioning and path, and analyzes and discusses the specific strategic plan,, the fifth chapter combined with company strategic positioning, describes of the strategy implementation guarantee system of the company, including organization structure, human resource guarantee system and enterprise culture guarantee etc.The research of this thesis is to provide reference for the development and transformation of SR Company, and also hope to offer reference for other similar small and medium enterprises.
