| The paper is drafted on the purpose for studying the progress control method for data change project of company A. Through this study, company A decreased the turnaround time(TAT) for data change, solved the long TAT issue and low customer's satisfaction which the project encountered during pilot run period.The project for data change was performed for ensuring the accuracy of the data in system, which was under the project target that correct all the inaccurate data in system, and build up a standard process for data change in future. Several different teams were involved in this project, which were responsible for different step of the process. As a model, the process of the data change which affect disposition cost was taken as the study object, a structure of progress control was built up for it, assisted with quality management tool and statistics method. After that, the progress was improved significantly. In define phase, CCR and CBR analysis result could be the tool for define the target of the project. SIPOC model can help recognize the process and the stakeholders, which is the basis of the project team organization. In measure phase, Run chart, descriptive statistics, regression analysis method can help find the outstanding time-consuming steps of the process. In analyze phase, find the reason which cause timeconsuming for each step. For this project, improper steps arrangement, low efficient working way, imbalance workload, unreasonable workflow, lacking of monitoring rule are the key reasons. By adjusting the workflow order, changing the work model from serial to parallel, splitting the workload, removing no value-added steps, setting up time limit for each step by system and allowing backup to do the approval, the progress for data change was improved significantly, customer satisfaction was enhanced drastically. After monitoring for a while, apply the change for all data change process, also get good result. |
