In order to pursue low cost and high efficiency and meet the increasingly stringent requirements of customers,more and more business managers began to study and use these two quality management methods: "lean method" and "Six Sigma tool".This paper based on the production situation of H enterprise,carried out the Lean Six Sigma management way to solve the quality problem of cemented carbide products and eliminate the non-value-added waste phenomenon in the process.Firstly,in the definition phase,in order to know the quality status and competitiveness of H enterprises,this paper used the quality competitiveness index model introduced by the AQSIQ to calculate the 80 samples index of H enterprises and the other same industry enterprises and used the principal component analysis method to analyze and calculate the original data,and finally,it is recognized that the main reason for the poor competitiveness of H enterprises is that the quality level is too low.Secondly,in order to solve the quality problem of H enterprise's product effectively and eliminate all the non-value-added waste phenomenon,this paper used many methods in the process of measurement,analysis,improvement and control,such as: SIPOC Diagram,Process Diagram,Value Stream Mapping,Cause-Effect Matrix,Pareto Map and a series of Lean Six Sigma tools,and ultimately,through the implementation of Lean Six Sigma activities to obtain the following results.(1)four key factors affecting the quality of cemented carbide products were found,and the best experimental scheme was obtained through the DOE.Moreover,the product process capability index improved from the less than 1.0 to 1.33,and the product of the Six Sigma level reached more than 4.(2)The production balance rate of the product was improved from 72% to 97.5%,and the production period was 33% ahead of scheduled by the effective use of Kanban management and pull type production mode.Moreover,it reduced the labor cost and improved the response ability of the workshop to the demand.
