Research On Auto Pre-serial Production Management And Control System

Most of Chinese auto enterprises are confronted with the new challenge of high amount of projects with heavy tasks and limited developing schedule.It is a complex systematic process of projects management and control for new auto introduction to car plant,especially for the im portant pre-serial production period.Because pre-serial production is a period with high integration of all function module and big difficulties for technique management,and also because this period is not only for the transmit from drawing development t o manufacturability test and finally make it possible for SOP but also the last and most important period in the whole auto developing process to judge whether it is mature enough to fulfill the requirement of serial production.During this period,all pro cess condition such as “human and training”,“equipment”,“parts and material”,“method and process”,“environment and infrastructure” should be fully concerned and verified.This is why more and more auto companies concern about the establishment of an ef fective system for auto pre-serial production management and control.This thesis basically defines the important contents for auto pre-serial production project management and has a deep research on the establishment of management control system.In lands cape orientation,the whole system can be divided into three lateral sub-systems which are “pre-serial component and supplier chain manage control sub-system”,“car plant pre-serial production sub-system” and “pre-serial development verify sub-system”.All key contents of project can be integrated in the system.In portrait orientation,the system has different levels of structure to focus on different levels of key tasks and contents in project and match with different management level in enterprise.In th is system,effective and operative function team platforms and tools are built to help the project team to operate in a smooth way and find out the deviation and risk during project programming,launch,implement and control process and ensure all the key tasks and targets can be finished and all function modules can be connected together.Currently the system is already implemented in the projects from SVW Changsha car plant,such as VW Lavida NF and Skoda Kodiaq GT.All projects use the system have a successful pre-serial production and get SOP release on time.Some new products even finished market introduction ahead of time.This system plays a very important role in the function of leading and assisting pre-serial project management and control which also can show reference to other car plants especially to the raising Chinese self-developing auto enterprises.
