Coal-fired power plant intelligence,informationization,digitization has become the trend of the development of the industry,integrate and optimize the existing desulfurization and other peripheral control system,implement power "county" and "big auxiliary control" is the key to integrate the power plant's personnel and efficiency,and to build a strong foundation of core competitiveness.The performance of desulphurization DCS system of Z power plant has been difficult to meet the current requirements,and it is urgent to systematically upgrade the original control system.This project is rather important and complicated,and is heavily influenced by environmental factors,how to meet the quality requirements as well as the deadline is a problem that need to be solved.The traditional project schedule management method considers only the logical relations between the processes,without taking into account the human's behavioral factors and resource constraints.In practice,focusing only on the processes of the critical path will cause more difficulties on the implementation of the schedule.To deal with the problem,critical chain method was applied to the project schedule management,it considers resource constraints,and provide an improvement to the traditional critical path method by reducing the redundant securing time.Through these,critical chain method can identify the key chain of the project,set buffer zones on the key chain to eliminate the influence of uncertainties,and thus achieve the goal of optimization and effective control.This article used both qualitative and quantitative method to analyze the problem of the project schedule planning and controlling of Z power plant's desulfurized DCS renovation project.This article identified that the problem of schedule planning were the overly long time estimation and the limitation of critical path method,and the problem of schedule controlling were the lagged correction and insufficient control.This article used the critical chain method,minimized the securing time,balanced the resources,identified the critical chain,rescheduled the project and then reset the buffer zones using Elastic Coefficient Method,through all these,it successfully reduced the construction period to 70 days(including buffer zones),which is 18 day shorter than the original plan,and verified the validity of the critical chain method.Based on former works,this article further used the management of buffer to control the project schedule,set up the mechanisms of early warning and incentive,optimized the control measures,so as to ensure the implementation of the project schedule.The implementation of the critical chain method provided a guarantee to the project schedule of Z power plant's desulfurized DCS renovation project,made better use of limited resources,and provided a valuable reference to following projects in Z power plant.
