TG project is a production line of D company casting production line transformation project.The transformation project is to carry out the automation and environmental protection of the original equipment,and the maintenance of the original production line at the same time to carry out the construction.Projects received site,time,technology and other aspects of the restrictions,in the production verification and quality verification stage,the human resources of the project is more obvious constraints.In view of the problems faced by TG,the application of modern project management theory and methods,to TG project schedule development process were comprehensive analysis,that TG original defects based on the critical path method of project schedule management has the following three aspects:(1)the lack of consideration of the effects of restrictions of resources to the project schedule;(2)the milestone time node of control method in the assessment of the management lags;(3)time estimates for each sub task is not accurate,promote the opportunity existed in the process of waste.After analyzing the existing problems of project schedule management,this paper reviews the theory of modern project management,and puts forward the project schedule management method based on key chain which is suitable for the actual situation of TG project.Through the heuristic algorithm to determine the key chain of the project,with the aid of the Project2010 tool,the original project schedule for the project was optimized.In the process of design project buffer,the innovation risk elasticity coefficient method,will be the importance of project tasks,complexity and risk are included in the task buffer to the calculation,make the program more in line with the actual requirements of the transformation of the production line.In the end,the action-decision matrix is put forward through the monitoring of the buffer consumption,and the control flow chart is produced by the matrix.Using the management method proposed in this paper,the actual cost of the TG project is reduced by 17.4% compared with the original plan,and the new production line is put into production 2 months ahead of time.Due to the completion of the project in advance and increase the output value of 17 million 250 thousand yuan.In this paper,the planning and management of project scheduling based on critical chain theory in TG project is a critical chain technology in the project of the transformation of production lines,a successful application case.
