L company is a manufacturing enterprises which is wholly foreign-owned and provides the main car seat metal frame's products and services.In recent years,its sales has been decreased year by year,profits decline with a lot of production management issues which are including: organizational structure is relatively unreasonable,there are a lot of waste in production operations,personnel performance incentive mechanism is not effective,the overall production and operation is relatively extensive,operational efficiency needs to be improved.In this paper,the use of lean theory and related methods,proposed L company to improve the lean improvement research,to promote the company lean to improve the activities to help companies in the existing resources to increase production capacity,improve product quality and full quality awareness,reduce operating costs,improve standardization operation,to meet customer requirements,improve the core competitiveness of the company for the transformation of modern lean enterprises to build up a good foundation.The main research work and achievements of this paper are including:(1)The goal of determining L's lean activities is lean production,lean logistics,lean improvement.The use of lean theory,combined with L production and operation reality to establish the corresponding lean to improve the process and system;through the collection of relevant data,the use of statistical analysis methods to identify the production and operation of the problems and reasons;design company to improve the overall layout of lean.(2)Reduced non-value-added operating areas in the company's factory layout by improving lean research,increasing plant utilization from 3,500 square meters to 4,500 square meters,up 28.5%;by strictly implementing DPM daily production sessions,Focus on the completion of the daily plan to find out the issues related to the plan,together with other relevant support departments to quickly and effectively solve the problem;according to the existing resources for Kanban and Kitting combination of production methods can reduce waste,the incidence of mixed materials and reduce 6 operators directly.By TLPA method of Lean,we fixed the problem of safety and environmental health at work,issues' closed rate of each month is improved from the original 60 % to 80%,the company's sense of quality and awareness of customer service should be put into the first place;to carry out 5S work of the lean to improve,so that managers on site could find the production of abnormal problems,with a scientific way to solve the problem;Logistics,combined with linear programming methods,optimize transportation helps company to reduce costs;only one transport project could help company's transport costs to be reduced from more than 170 million directly to about 72 million,direct transport costs savings rate is 58%.(3)Lean production,logistics lean,lean to improve has been one of the core business management to help company to eliminate waste,scientific planning and decision-making,and ultimately to maximize corporate profits.This paper combines the specific case of L company to complete the implementation of L company lean improvement system.Hope this article could be more reference for related or similar enterprises in the industry.Finally,implementing the sorting of lean theory and gives new model in the paper,and set up improvement plan for L company,which provides the foundation for the future development strategy of the enterprise.This paper has the value of practical application with integrating theory with practice.
