With the continuous development of China's economy and the continuous increase of national disposable income,the automobile consumption group has been transformed from a few rich people to the general public more than a decade ago.With domestic car sales growing from millions to tens of millions,China has become the world's largest single car market.In this case,the automobile industry,as well as the corresponding auto parts industry,has achieved rapid development,have submitted a bright report card.But with the entry of more and more auto parts companies,the competition in the market is becoming more and more fierce.In order to maintain the advantage in the competition,the major auto parts enterprises have taken improving customer satisfaction as the orientation and continuously optimized a series of problems existing in their own development,which includes the content of engineering change management.Due to the ever-changing market and changing demand,it is an indisputable fact that the changes in the auto parts industry have been normalized.It has become an important topic how to optimize the enterprise change management process to meet the requirements of customers in the current market for efficient and rapid execution of engineering changes.This paper starts from the analysis of the current situation of process management and organizational structure of the r&d department of company B in response to the change requirements,and discusses the main problems in the current engineering change process.On the one hand,from the perspective of process optimization,the ECRS analysis method is specifically applied to the redesign process of engineering change process with the idea of lean management,and the advantages of process redesign are analyzed from the perspectives of cycle and cost while solving the current problems and obtaining new solutions.On the other hand,from the perspective of the department's organizational structure,based on the types and corresponding characteristics of the organizational structure and the redesign principle of the organizational structure,in order to solve the existing problems,this paper proposes a specific plan for the redesign of the organizational structure of the r&d department,and clearly defines the responsibilities of each post in the newly established mass production project support department.At the same time,in order to make the new organizational structure play its functions more quickly and better,the paper also suggests the establishment of corresponding supporting systems of organizational structure,including the specific contents of training system and incentive system.Based on the idea of finding problems,analyzing problems and solving problems,this paper explores specific improvement schemes that can improve the efficiency of engineering change management in the r&d department of B company.Meanwhile,it can also provide some experience summary and ideas for other domestic auto parts enterprises.
