As the most representative of China's manufacturing industry-small and medium-sized manufacturing enterprises have always provided power for social stability and economic growth,but with the continuous development of the market economy,the supply and demand structure has changed,the diversification of customer needs,the rise of globalization and e-commerce Bringing arduous challenges to SMEs,SMEs need to enhance the market feedback mechanism and shorten the delivery cycle,in order to adapt to the customer's small batch and personalized customization.However,most small and medium-sized discrete manufacturing companies are still at a stage where orders cannot be completed on time,excessive products are produced,and the level of equipment automation is not high,which seriously hinders the further development of the company.Lean production,as an advanced production management method,will help enterprises get rid of difficulties.This article takes DC as the representative of small and medium-sized discrete manufacturing enterprises,and proposes a complete set of lean improvement plans for its production lines to fully explore the potential of the enterprise.First,analyze the production status of the enterprise,collect on-site data and draw a current status chart of the value stream map,and analyze enterprise waste from the perspective of value flow.At the same time,according to the eight principles of the future map of the value stream map,draw the future map of the value stream,and select the problems that are common to small and medium-sized enterprises as the problems to be solved;Product inventory,to solve the imbalance of the production line will be fully applied to IE technology,such as stopwatch analysis and process program analysis,etc.,to confirm the waste of the production line,and then use the unitized production layout design to adjust the layout of the entire workshop The purpose of optimizing the layout of the production workshop and balancing the production line;finally,in order to meet the customer's delivery time and reduce the work-in-process inventory,an ABC-XYZ inventory strategy was developed.By issuing a single-point plan in the beat process,a PFEP plan was developed."Supermarket" and FIFO channel to establish a kanban pull system to achieve the goal of reducing work-in-process inventory.The lean production improvement program proposed in this paper has achieved good results in guiding the actual production improvement of the case enterprises,effectively improving production efficiency,reducing the inventory of work-in-process and shortening the delivery cycle,and implementing lean production for small and medium-sized discrete manufacturing enterprises in China The transformation has a good guiding effect.
