With the increase of labor costs and the serious homogeneity of products,enterprises are facing increasingly fierce competition.In order to improve the competitiveness of enterprises,it is an inevitable choice for enterprises to implement lean production.However,the lean production has not been popularized in China,and the improvement effect of lean production has not been obvious.The main reasons include: Firstly,the enterprise's understanding of lean improvement is not deep;Secondly,there is no systematic and effective lean improvement program;Thirdly,the latest and most effective lean improvement tools are not available.Taking the C4 pump value stream of company B as an example,this paper elaborates the lean improvement of VSM and MTM.Through the VSM analysis technology to identify waste in production,use the "man machine material method environment" method to find the cause of waste,so as to determine the direction of improvement.Then combined with MTM and VSM for comprehensive and in-depth lean improvement design,based on MTM to establish CAPP time maintenance database,based on VSM to build a drive and balanced production system.Finally,it calculates the number of kanban under the control of consumption,calculates the number of kanban under the control of pulling and balance consumption,expounds the operation flow of the equalizer board,and provides guarantee for the lean improvement scheme.The main work as follows:Firstly,through using VSM value stream mapping C4 pump from supplier to the customer's value stream maps of the whole production process,described the material flow and information flow,analysis of value-added and non-value added part,found that the main waste is the current value stream operation process is not reasonable,the reasons are: On the one hand,a stopwatch to measure and have no time to maintain system,thus affect the operational efficiency of production,and difficult to implement standardized operation and implementation of lean production;On the other hand,customer volatility,pushing type mass production lead to fluctuations in production and production planning not unified,make production instability,low flexibility,high inventory,quality is not stable and difficult to standardize.This provides the direction for lean improvement.Secondly,using the MTM analysis the contents of the C4 pump assembly line location operation,get production cycle time and standard operation,and then based on MTM CAPP database,improve the efficiency of working hours maintenance,realizing the rapid and efficient production data sharing.Provide the objective and stable production beat for the design pulling and balanced production mode,and provide the basic guarantee for lean improvement.Thirdly,based on VSM to establish a balanced and pulled production mode.Establish balanced production,explain the steps of balanced production,and determine the balanced production plan;Set up the pull type production,expatiate the principle and the element of pull type production(include kanban,supermarket).At last,the paper expounds the setting of the equilibrium and the driving point,the supply of high frequency circulation material and the calculation of buffer inventory to balance the difference between the customer demand and the production.Fourthly,the relevant safeguard measure of lean improvement plan.Firstly,the number of kanban board under the control of the pre-shooting process consumption was calculated,and the number of kanban in RE,LO,WI and SA was calculated respectively.And calculate the kanban equilibrium point process and cost control under the kanban quantity,the first step in using kanban flow simulation process,supermarket,balanced board three kanban place point of kanban,clear kanban distribution in what areas;The second step is to calculate the number of kanban in RE,LO,WI and SA.Through kanban calculation,the kanban quantity of each factor was determined,and the inventory of each factor was determined,so that inventory was defined and visualized,which effectively reduced the inventory.Finally,the operation process of the balance sheet is elaborated.Based on VSM and MTM implementing lean improvement,the establishment of a CAPP time database maintenance,improve the efficiency of the time maintenance,for a balanced and pull production design provide a stable objective production rhythm,provide infrastructure assurance for lean improvement.The production mode of balance and pulling was established,and the quantity of kanban under each factor was calculated,so that the production was carried out steadily according to customer demand,and the inventory was defined and visualized.This effectively reduces the inventory and production cost,improves the delivery rate and product quality.This study can be used as an effective reference for enterprises to implement lean improvement.
