In the Internet era,project management is more flexible and uncertain.In Internet enterprises,more attention is paid to the value of Internet products,"users" and "experience".The rapid development of the Internet has led to the rapid growth of Internet enterprises,and the scale of projects is also expanding.At the same time,enterprises are also facing many problems of project coordination and inter-departmental collaboration.In the Internet era,project management is changing from "function orientation" to "process orientation".We hope to solve all kinds of collaboration problems between projects and functions through the construction of process.The establishment of Project Management Office of Internet enterprise focuses on the construction and improvement of project management capability,and its orientation is more inclined to empowerment,improvement,staff and supervision.The construction and management of project management process system is a very important part of project management office,including process diagnosis,process construction,promotion and continuous optimization.This paper focuses on the process management of new innovation Internet Company H.Combining CMMI and Scrum process frameworks can better guide PMO to carry out standardized,standardized and flexible process management,so as to guide the organization to build and improve the ability of software process,then improve the capability of project management,reduce the inefficiency of R&D,weak quality assurance ability,duplicate construction/duplicate project management problems.On the whole research of this paper,it elaborates how to carry out Initiating,Diagnosing,Establishing,Acting and Learning in the new Internet companies based on IDEAL model.In this paper,firstly,the current situation of H company's project and the framework of process are sorted out.Combining the compatibility of Scrum and CMMI and the actual characteristics of the company itself,the current large process is broken down and refined,the process list is sorted out,and the core process is selected.Through benchmarking analysis,ASME,interviews and IDEF0,the core process(project management Process,requirement management process,R&D management process)is selected.Then,the core processes are described and diagnosed,based on the diagnosing results,the direction of process improvement is defined,and improvement actions are put forward accordingly.Therefore,the core processes are constructed and optimized,and through the introduction of multi-level project management structure,the construction and implementation of audit mechanism to ensure the implementation of the optimized process.Finally,the effect of process implementation is compared and analyzed.It is pointed out that process optimization improves the efficiency of process,the efficiency of R&D,weak quality assurance ability and repeated construction.The research content of this paper has important guiding significance for the process management of the new Internet Company H and lays a solid foundation for the continuous optimization of the follow-up process system and the improvement of R&D efficiency and project management capability.
