| The construction machinery industry is a competitive and attractive industry,and the excavator industry is even more attractive.it’s the consensus that who wins the excavator wins the territory,therefore,the competition of excavator industry is getting fiercer.XW entered the excavator industry in 2008.From scratch,from small to large,it has grown into the bellwether of excavator industry,although the development speed is very fast,it has not yet become a real leader in the excavator industry,and it is currently experiencing bottlenecks.For example,the voice of core technologies and parts isn’t strong,management isn’t sophisticated enough,and profitability isn’t outstanding,this hinders the realization of XW’s long-term goal of being No.1 in the world.To achieve high-quality transformation in an increasingly fierce competitive environment,XW needs to formulate a more precise development strategy,design a strategic path that can solidly grow into an industry leader,and provide some references for other companies’ strategy formulation.Firstly,this paper uses the PEST tool to analyze the external macro environment from political,economic,social,and technological aspects.At the same time,it analyzes the excavator industry environment from suppliers,buyers,substitutes,potential entrants,five industry competitors with Porter’s five forces model.In addition,this article use strategic groups to target major competitors,predict the future industry,summarize opportunities and threats in the external environment,and use the EFF matrix to carry out a quantitative evaluation of the external environment.Secondly,it analyzes the resources of XW,and analyzes the internal capabilities from aspects of R&D,manufacturing and other operational capabilities.Secondly,it analyzes the resources of XW,analyzes the internal capabilities from aspects of R&D,manufacturing and other operational capabilities,summarizes the advantages and disadvantages of its internal capabilities,and uses the IFE matrix to evaluate the internal capabilities of XW.Then,the basic strategic direction was determined through SWOT analysis tools and QSPM matrix.Finally,determine the key links through the value chain model,and do a multi-dimensional in-depth benchmarking analysis with current industry leaders to find the entry point for implementing the leader’s strategy.This paper concludes that XW should adopt a combined strategy based on growth strategy.At the same time,it should gather superior resources in terms of technological innovation,product development,manufacturing,cost reduction,marketing,and team building,and focus on breakthrough development.It should be supplemented by adjusting the organizational structure,coordinating the allocation of resources,expanding the corporate culture,and establishing a strategic review mechanism to ensure the solid implementation of the leader’s strategy.This paper has9 figures,26 tables and 85 references. |
