With the development of China’s rapid economic growth,and the process of globalization,China’s home appliance manufacturing industry has been a dynamic growth,develop to innovative enterprise gradually from the simple production enterprise development,which requires companies establish a complete set of project management system for product development.Project schedule management,as one of the three cores of project management schedule management,has played an important role in enterprise product development cycle which should follow up the market demand.However,at present the majority of home appliance manufacturers for product development projects are still traditional management modes such as Gantt charts and critical path method.Although it can make a series of perfect project schedule management process in theory,due to product requirements change,the bottleneck resource constraints,personnel changes and other factors,most of the projects can not be completed in time.Critical Chain technology which is developed from Theory of Constraints consider the above constraints,overcoming the difficulties encountered in traditional schedule management methods,reduce the possibility of postponement.This thesis takes the product development project as an example.Firstly,analysis and discuss the current situation and problem of B company’s project,and point out the problems and causes in the progress of project management.Then takes A project schedule management as the object of research,based on the theories of project schedule management,according to the analysis result of A project’s problem and risk of delay based on the traditional project schedule management,propose to adopt critical chain to optimize A project schedule management:(1)Using PERT method to improve A project schedule estimation,meanwhile using 50%completion probability to estimate project schedule in order to remove the safety margin of every process based on CPM,and using the margin as project safety margin.(2)Building the network diagram according to improved schedule estimation,at the same time considered bottleneck resource and human factors to confirm the critical chain of A project.(3)Using RMSE to calculate project buffer and input buffer to ensure buffer in non-critical chain does not impact buffer in critical chain.Building buffer status control chart,according to the relationship between project completion and buffer consumption to ensure lowest risk of project delay.This thesis focuses on the project schedule optimization which is based on critical chain.Through the research and application of it,A project’s total schedule has reduced by 19.7%compared to traditional schedule management.It’s showed the advantage of estimating or managing the project schedule.Therefore,it also provide B company a kind of effective and reasonable project schedule management method,and provide a reference for future product development project. |
