With the increasingly fierce competition in the current automobile market,automobile products upgrades faster and faster,so the automobile parts suppliers are required to speed up technological innovation and provide customers with new products in a fast and highquality way.Therefore,the traditional method of single project development is no longer applicable in auto parts enterprises,and multiple projects must be developed at the same time to meet customer needs.As an auto parts supplier,SC company is in the process of developing several new product projects at the same time,and project delay has become a major problem for the company’s current project development.This paper makes an in-depth study on the project delay problem in the multi-project management of SC company’s new product development.To begin with,it analyzes the main reasons for the project delay: First,it is the lack of effective multi-project management process;Second,it is the lack of departments with overall responsible for the multi-project Management;Third,it is the lack of scientific multi-project priority ranking method;Fourth,it is the lack of scientific multi-project resource allocation method.And then,it proposes specific solutions: First,the multi-project coordination process is developed,and the multiproject master planning process of SC company is reconstructed when new projects are joined;Second,by adjusting the organizational structure and setting up the project operation department,the departments and responsibilities of the company’s multi-project management are defined;Third,it designs a multi-project priority ranking method by using the penalty function of delivery date,which helps the company to improve the scientific nature of project priority ranking;Fourthly,the key chain management technology is used to design the allocation method of the company’s resources,to form a multi-project resource allocation plan,and to help the company solve the problem of resource conflicts.
