As a freight and engineering vehicles maintenance enterprise that has lasted for more than 20 years,SC company has enjoyed the dividends of the times brought by the rapid development of China’s economy.However,with the sudden changes in the internal and external environment of the whole industry in recent years,SC company is facing more and more serious competitive pressure and survival crisis.How to get out of the current development bottleneck and survive in the business crisis through reform and innovation has become the most urgent work of the company.Taking the business model of SC company as the research theme,this thesis uses the methods of in-depth interview and statistical analysis of first-hand and second-hand data to find out that the company has many business difficulties,such as high risk of revenue and expenditure imbalance,abnormal tension of capital chain,unreasonable customer structure,unbalanced business development and so on.By decomposing and analyzing the business model of SC company into nine elements proposed by Osterwalder,it is concluded that the difficulties faced by the company today are caused by business model problems,and there are complex and related problems in the four interfaces of the company’s business model.Only by transforming the business model can we solve the problem radically.Based on the two-sided market theory and combined with the existing resources of SC company and the demands of stakeholders,this thesis puts forward a new concept of platform development based on the combination of "offline + online" mode.Combined with the relevant literature research results of two-sided market construction,this thesis designed the platform business model of SC company,focusing on freight and engineering vehicle maintenance business,and presents it again by using the nine elements theory of business model.Finally,the new and old business models of the company are visually displayed and compared by using the business model canvas theory.It is concluded that the new business model is a comprehensive upgrade of the old one.And the feasibility of the transformation scheme is confirmed from six aspects: policy,competitive environment,staffing,capital investment,income stability and Cost of transformation failure.In addition,this thesis also elaborates the safeguard measures that SC company should take in the transformation stage from four dimensions of value creation,value acquisition,value protection and ecological evolution.The research on the business model transformation of SC company in this thesis is based on the real business data of SC company,interview information of its stakeholders,the author’s work experience,and existing research findings of business model theory and two-sided market theory.It has certain practical significance for guiding the business model transformation of SC company.The research’s conclusion of this thesis can not only provide a feasible scheme for SC company to get out of the business dilemma,but also provide development ideas for the transformation and upgrading of other similar companies.At the same time,the platform development route can also greatly reduce the work pressure of the regulatory authorities,which has certain social significance.In addition,the research on SC company also provides some new case materials for the research of business model theory and two-sided market theory.
