In 2018,A Lean consulting company was established to carry out lean consulting projects for customers.However,due to the lack of project risk management,there are some problems in the development process of the project,such as difficulties in promoting,customer complaints,schedule delay and so on,which affected the company’s reputation and had A bad impact on the project renewal and sustainable development.Therefore,it is urgent for enterprises to study the risk of lean consulting project and avoid the bad risk influence.In this thesis,the project risk management of A Lean consulting company is systematically studied.First,Using literature research method,the knowledge of project and project risk management is studied,which lays a systematic theoretical foundation for this study.Secondly,13 experienced personnel were invited to use the brainstorming method,and 78 risk factors were collected through 5 rounds of consensus.The 78 risk factors were classified by affinity map,and 45 were classified as second-level risk and 8 as first-level risk.After introducing the background of this study to relevant experts through interviews and listening to their cases and suggestions,5 class Likert scale was used to send questionnaires to 15 experts,who scored 45 second-level classified risks and selected 21 second-level classified risks as the focus of this study.Thirdly,the hierarchical structure model is constructed by using analytic hierarchy process(AHP),pin-pin-judgment matrix is constructed,normalization and consistency test is carried out on the matrix,and the weight of 21 second-level classification risk factors is obtained.Grade each risk factor and obtain 6 serious and requiring immediate action risks,including project scope expansion risk,communication failure risk,project schedule risk,project scope change risk,senior management does not support risk,project delivery risk.Finally,the project risk management optimization scheme was designed for 6 risks mentioned above and 13 countermeasures were formulated.In order to ensure the implementation of project risk management optimization scheme design,relevant scheme implementation measures are formulated from four aspects:organization,culture,tools and system.Through the study on the project risks of A Lean consulting company,six serious risks that need immediate measures are identified,including project scope expansion risk,communication failure risk,project schedule risk,project scope change risk,senior management failure to support risk,and project delivery risk.Thirteen risk response measures and four plan implementation measures have been formulated.System optimization for A lean consulting company of project risk management,make up for the deficiencies of the company on the project risk management,improve the company project risk management system,can reduce the incidence of the consulting project risk and reduce the risk of loss,improve the efficiency of project implementation and effect,improve the company’s overall project management skills.At the same time,the research ideas and methods,processes,tools and forms obtained in this thesis can provide reference for the same type of lean consulting companies in project risk management.
