| In recent years,with the tide surge of economic globalization and the increasingly fierce competitive environment in the domestic server market,in order to strive for a broader space for business development,Chinese server manufacturers represented by Company A have been successively developing overseas market,taking overseas business as an important driving force for their future development.In the IT industry rapidly developing,servers are the main means of production and the delivery time is the cost.If the delivery time cannot be shortened quickly,it will greatly affect customer satisfaction and result in market share loss.Moreover,many Chinese enterprises committed to "going global" are faced with such a common problem as how to deliver the right goods to customers at the lowest cost in the shortest time and continuously satisfy customer demands,so as to gain advantages in competition.Company A is a famous server manufacturer in China.This paper starts with the current situation of Company A’s overseas order delivery,concluding that the delivery delay of overseas orders is the bottleneck problem affecting overseas customer satisfaction and overseas business development of Company A through customer satisfaction survey and the indicator of the compliance rate of on-demand delivery of overseas orders in 2021.Secondly,the whole process of overseas order fulfillment is analyzed,and the research methods such as questionnaire survey and overseas order operation data sorting are used to identify the main problems affecting the lead time of Company A’s overseas orders,such as the shortage of materials,the long time limit for overseas contract review,the lack of customized instructions leading to the failure to create sales orders,the absence of mandatory certification in the destination country(region),the lack of communication between departments,the low degree of information sharing,and the inconsistency between the contract and the form of products shipped.Next,the expert interview and 5WHY analysis method are used to conduct in-depth analysis of the main problems and conclude such root causes for delivery delay of Company A’s overseas orders as follows:insufficient organizational support for business development,mismatched objectives and assessment mechanism,unreasonable process settings,unsystematic business operation rules and inadequate information system support,etc.Then,the optimization strategy is put forward according to the root causes achieved based on analysis.Furthermore,the organizational guarantee of overseas order delivery business is ensured by designing the top-level organization and objective assessment system;various objectives,such as end-to-end connectivity of business,pre-processing of process nodes and reduction of redundant procedures as well as scientific and systematic operation,are achieved through process,business operation and information system optimization and reengineering.Finally,the implementation steps and corresponding safeguard measures are proposed for the above-mentioned optimization strategy.Currently,the supply chain of electronic products has been impacted by the escalating trade frictions between China and the United States,and the server supply is facing challenges accordingly;besides,the high degree of customization of customers in the server industry has further aggravated the difficulty of timely delivery.It is hoped that the research in this paper can provide reference for improving the efficiency of overseas order delivery of enterprises in the same industry and simultaneously provide case reference for export enterprises in the post-epidemic era to enhance their operational efficiency,improve their customer satisfaction and gain competitive advantage. |
