| Company V is a global enterprise integrating R&D,production and sales.It is engaged in the software and hardware business of data network power,cooling and IT infrastructure construction.V Manufacturing Center is one of V Company’s manufacturing centers in China.It mainly manufactures Uninterruptible Power System(UPS).UPS is used for computer networks in major data centers,computer terminal services,communications,hospitals,aviation industry and other fields.The system equipment provides stable and uninterrupted power supply.Due to the limitation of small batches and multiple varieties of products,the company adopts an operation mode of arranging production according to contract orders.Under this mode,there is a lack of flexibility in production and delivery,manufacturing costs are difficult to control,and planners need to spend a lot of time and energy to deal with it.The phenomenon of data and information collation and delivery work and low efficiency.These phenomena prolong the order response speed,increase the product supply cycle,and seriously affect the company’s market competition performance.Therefore,optimizing the production plan of the V manufacturing center and improving the business efficiency will help the V company to shorten the product delivery cycle and achieve the purpose of flexible production.By sorting out the whole process of V manufacturing center from order to delivery,this paper identifies the value-added and non-value-added links in corporate activities.The relevant personnel of the organization planning business conduct brainstorming to identify the problems existing in the production plan and use the fishbone diagram and5 WHY analysis method to diagnose and attribute the problems.Combined with the strategic goals and performance indicators of V Manufacturing Center,select the core issues that affect the competitiveness of enterprises.Pareto analysis is used to analyze the root causes of these problems,and the reasons for mining are classified as: large deviation of demand forecast,difficulty in material response,insufficient planning of human capacity,lack of standards for inventory setting and low degree of informatization.Using waterfall chart analysis method,moving average method,JIT and VMI delivery methods,safety stock level,multi-skilled assemblers and manpower sharing,inventory turnover rate and other methods,the optimization plan,implementation goals and expected results are formulated for these five reasons.Finally,in order to ensure the implementation effect of this optimization plan,specific measures are proposed from five aspects:implementation target,organizational process,business method,information system and personnel training.The research results of this optimization plan effectively solve the problems of lack of flexibility in production and delivery of V Manufacturing Center,difficult control of manufacturing costs and low efficiency of business personnel,ensuring that the company can achieve the goal of shortening the delivery cycle and flexible production,and reducing the cost advantage of V Manufacturing Center.Continue to maintain and enhance competitiveness in the situation of exploring new directions.The research ideas in this paper are an attempt to transform from the original low-cost strategy to refined and specialized operations for the manufacturing industry where the demographic dividend is gradually disappearing. |
