Nowadays,the uncertainty of the international and domestic economic environment is strong,and the competition among manufacturing enterprises is becoming increasingly fierce.In order to enhance the core competitiveness of enterprises,the important problem is how to dig deeply to reduce costs and improve production efficiency.AD company is a manufacturer of ultra-high molecular weight polyethylene fiber.Under the pressure of the economic environment and the additional investment of domestic small and medium-sized enterprises to increase production,the profitability of the enterprise is weakening and the living space is gradually shrinking.It is necessary to learn from lean production management to speed up the improvement of enterprise efficiency.This paper selects the compound drawing workshop of AD Company as the research object,through the investigation of the current situation of the efficiency of personnel and equipment,explores the problems and causes that affect the production efficiency of the workshop from the perspective of production factors,designs the efficiency improvement scheme according to the analysis results,and then carries on the implementation of the improvement plan,evaluates the improvement effect,and puts forward the safeguard measures.With reference to the useful experience of improving production efficiency at home and abroad,carry out improvement activities according to the theory of lean production.In the aspect of employee management,redivide the working area of employees to formulate job responsibilities,optimize employee assessment standards,and evaluate staff skills on a regular basis;In terms of production equipment,introduce automatic weighing equipment,reduce the number of operators,increase the number of silk channels at the entrance,and give full play to the production capacity of bottleneck equipment.In the production process,the use of 5W1 H,ECRS principles and process procedures to simplify the production process,eliminate the waste of waiting time in the production process,optimize the quality traceability process,standard operation sequence;In the material supply and site management,the standard semi-finished product weight,the use of pull production mode,the implementation of Kanban management,improve operation efficiency.The paper further uses the Flexsim software to simulate the processing efficiency of each process and the capacity growth rate of the existing equipment,and makes a vertical comparison of the workshop efficiency.After the implementation of the efficiency improvement program,the comprehensive efficiency of personnel in the compound drawing workshop of AD Company has increased from 62.7% to 89.9%,and the comprehensive efficiency of equipment has increased from 68.34% to 82.8%.Through the research of this paper,the coordinated improvement of many factors can overcome the shortcomings such as the inefficiency problem is not solved completely and the solution effect is not outstanding,and enrich the methods of improving production efficiency.At the same time,it provides experience for the healthy development of other UHMWPE fiber production enterprises.
