Originally started from the USA in nineteen eighties, the refocusing strategies are taken to strengthen or re-build the core business units and train or enhance the core competence by using methods of organization structure reform and business reengineering. The refocusing strategies have made successful promotions to the increasing of competition capability among many American enterprises which have involved in the diversification expansion. In the end nineteen nineties the refocusing strategies started to be introduced in China, now the idea and the theory have been accepted by the domestic large enterprises, but seldom to be used successfully to enhance the core competence.IRICO Group, the earliest and biggest CRT enterprise in China and other CRT corporations are to be studied in this thesis, the key problems of the refocusing strategies are focused in order that they can be used to the actual practice, such as the measuring method of over diversification extent, the performance evaluation of refocusing strategies.Firstly, a picture for the research of the refocusing strategies theory is given, the key problems in the actual practice are analyzed and the methods to solve them are presented.Secondly, the strategic analyses to IRICO Group are taken, such as environmental analysis which includes national macro environment analysis and product life cycle analysis, products chain analysis, Porter five competition powers analysis, strategic group analysis. Then the enterprise resources and core competence, value chain, SWOT are analyzed, we can get the key strategic factors about the Opportunities, Threats, Strengths and Weaks of the enterprise. At the same time, a picture of more than 20-year-history of the CRT business in China is clearly given.Thirdly, the refocusing strategy is only a theoretical idea, in this thesis the refocusing strategies are to be practically used to IRICO Group with the help of the classical strategic methods, tools and experiences. The enterprise's over diversification expansion extent is measured by the method of the General Value of Marginal Business, then the strategic aim, idea, measures and two practical schemes are prepared, and with the help of the performance evaluation system, the best one is pop out for the enterprise.The following conclusions are deduced through the researches above mentioned:1. The main defect of the theory and practice of the refocusing strategies is analyzed and given. The refocusing strategy is now only a theoretical idea, there is no actual analyzing methods and tools. In this thesis we get help of the classical strategic methods, tools and experiences.2. The CRT business in China is in the maturity period now according to the theory of product life cycle, and in the near future it shall increase steadily after more than 20-year-history development in China from both technical and marketing analysis, especially with very good opportunities to the drastic increasing of the Digital TV demand.3. Compared with the new Flat Panel display devices (FPD),such as LCD and PDP, which are the so-called substitutes of CRT, CRT has various technical performance advantages and huge marketing shares with much lower price, they will be developed together in the longer future.4. MGV(the General Value of Marginal Business) measures the changes of GV (the General Value) caused by the changes of the enterprise's diversificationexpansion extent, the exact right point D* for the enterprise's diversificationexpansion extent can be possibly gotten.5. Based on the above study, IRICO Group has taken the over diversification expansion measured by the method of the General Value of Marginal Business, therefore the refocusing strategies shall be taken, in order that IRICO Group could strengthen its main business units(CRT)and enhance its core competence. Then two practical strategic schemes are given for IRICO Group.6.
