Along with the rapid development of real estate industry in our country,large and medium-sized enterprises are also developing more and more projects in real estate development at the same time.However,project development universally implement three-level mode of operation:group,subordinate branch and projects,which are affected by industrial diversification and geographical restrictions,and set up duty system taking project manager as the core.Each project is on its own way,information and knowledge are transmitted poorly,and resources can't be shared easily,all that lead to achieving corporate strategic objectives difficultly.In particular,it is more difficult to manage multiple projects at the enterprise level. Large and medium-sized real estate enterprises are facing with several problems:how to ensure development projects and business development strategies towards the same goals and achieve business strategy effectively;and how to organize multiple projects well and manage multiple projects smoothly in the case of multiple projects and limited resources.This paper adopts the approach of project portfolio management to solve the problems above.Firstly,this paper reviews the background of the project portfolio management, discusses the relationship between strategies projects and business development,then analyzes the dilemma Real estate development enterprises are facing at present,and there exists several problems when developing and managing multiple projects at the same time.So there is a conclusion that it is necessary for large and medium-sized enterprises in real estate development to carry out project portfolio management.Secondly,this paper defines the conception of project portfolio management and analyzes its characteristics,on the basis of which analyzes differences and contact between project portfolio management and traditional project management.Also there draws a conclusion:real estate development enterprises should focus on solving the problems of organizational structure and project selection during the implementation of project portfolio management.Thirdly,for the problem of organizational structure of project portfolio management,this paper puts forward a new organizational form to add strategic project management office in the layer of enterprise group and add Project management office department in the layer of the branch.Fourthly,for the project selection problem under limited resources,this paper proposes to develop the general evaluation method of fuzzy language of the projects to assess the priority of the projects.At the same time,on the basis of obtaining the priority of the projects,establish 0-1 multi-objective programming model of portfolio optimization and use Ant colony algorithm to solve the model.This example illustrates application process of evaluation model of portfolio optimization.Finally the implementation of project portfolio management achieves organic integration between project management of enterprise level and project management of project level.The research the real estate project portfolio management,enrich the project portfolio management theory,for the development of the implementation of the project portfolio management companies to provide a practical management procedures and methods.
