Production site is the direct source of the enterprise benefit and site managementlevel reflects the business situation directly. Starting with site improvement is the effectivemethod to improve the site management level. Site improvement can allocate variouselements rationally. It improves the competitiveness of enterprises through reducing waste,reducing the cost of production and improving the quality of products. This paper appliesthe methods of site improvement innovatively to solve the existing problems of SaintGobain (Handan) Company, combining the idea of lean production with the techniques ofIndustrial Engineering. The result of the paper has guiding significance for the othersimilar manufacturing enterprises to improve site management in the future and providesreference for the domestic enterprises to apply lean production at the same time.Firstly, this paper describes the theories of lean production and Industrial Engineeringand studies the main methods of site improvement. This work lays theoretical foundationfor the site improvement.Secondly, this paper analyzes the existing problems of the5S, production mode andWIP in the Saint Gobain (Handan) Company. Find out the main cause of the problems andthe solutions in fishbone diagram tools and analyze the necessity and feasibility ofimplementing lean production in Saint Gobain (Handan) Company.Thirdly, this paper designs site improvement scheme aiming at the existing problemsof production site in Saint Gobain (Handan) Company. The scheme improves the5Smanagement, which lays a good foundation for subsequent improvement activities. Thescheme reduces the manpower and total process time by optimizing the productionprocess according to the ECRS principle. The scheme improves equipment efficiency bythe realization of Single Minute Exchange of Die and Total Productive Maintenance inMethod Study and Work Measurement. The scheme establishes "FIFO" supermarket byusing Kanban and arranges production according to the delivery date of the orders. Bycombining innovatively the two methods, the Saint Gobain (Handan) Company realizespull production between processes, reducing WIP and improving the delivery rate on time. Finally, track the implementation effect of the scheme and evaluate the effect inqualitative and quantitative aspects. Pointing out the shortage of existing improvement,make further improvement measures to insist on continuous improvement.
