The birth of the concept to development vehicles based onthe platform synergy strategy provides the potential once more to reduce the research andstudy cost for automotive manufacture companies. At the same time, it also makes thehuge challenge for the project resource management mode for the independentdevelopment in Chinese local automotive manufacture companies as well. Facing theattractive Chinese market requirement, global competitors with powerful strength andvery limited local automotive development resource, it’s hard for the traditional projectmanagement mode with single scope and single objective to match the request ofmanagement for a group of projects with multi platforms. This may be a long term studysubject for the local automotive manufacture company in China to find a way out whetherthe optimized project resource allocation management will work.Based on the traditional project resource allocation mode study in local automotivemanufacture company of independent development type, this article introduces anoptimized management solution called as a set of projects management. According to thesolution, the development resource of vehicle platform and system module will be takenout for an united management, which keeps the unique integration and personalizedresources in single project but regards the set of projects as a unit to plan the resourceallocation and manage the process. The project management knowledge is applied in thearticle such as classical systematic engineering, WBS/OBS structure breakdowntechnique and multi projects management in order to research the developmentrelationship between the leading project and the derived project on a common vehicle platform or platform width band. The shortage in the current technical resourcemanagement is aimed to find for an optimized management solution assumption to coverthe difference products position on a same platform and module development resourceintegration.According to the study, the article analyses the traditional resource allocation processframe in the local automotive manufacture company and advanced the new resourceallocation process frame for sets of projects management based on the platform synergystrategy. The three key points for the process is raised as the combination method of thevehicle development projects resource, the resource requirement identification for a set ofvehicle projects with common platform, dynamic optimized management solution tobalance the resource in the project process among multi projects process facing theconstrain. Applying the case analyze, the article offers counter measure proposal. Thetypical vehicle and primary modular resource reference standard is recommended toestablish by the model development scope. The synchronous management organizationfor the set of project with common platform is proposed to set up. The milestone andprocess audit technique is suggested to use for monitoring the implementation statusduring the resource usage process so as to make the decision and adjust the resource plan. |
