There’s no doubt that China is a big manufacturing country nowadays, but not a powerful one. The main reason is that China’s manufacturing management level and efficiency are very low, and in order to remain invincible in the global competition, we have to improve our operational efficiency. The best way of improving the operational efficiency is to improve processes. This article is based on a project-based manufacturing company in Chengdu, for the confusion of current flow, operation inefficiencies resulting in the procrastination of production and management, and using the method of process diagnostics existing processes to diagnose. And then using the quality management system, ERP and process optimization for the Z’s integrated approach to improve operational and management efficiency, to ultimately achieve better progress with the installation of the project and make customers more satisfied.In this paper, based on the processes improvement theory and diagnostic methods in the introduction process, we use this method for diagnosis of existing processes of Z. At the same time, according to Michael Porter’s Value Chain theory, this paper analyzes the basic activities of Z Company and core business processes. The operation of the project is the value creation process, and is also the main processes. The production management process is also the information flow and cost control process. So this paper focuses on improving project operational process and production management process. After analysis, the main problem of the Z Company is that the various existing management system and process documents can not completely cover the entire processes of project operation. The presence of certain processes is not fully controlled. So this paper uses the establishment systematic approach to quality management system for curing and standardized business processes. The main problem of the production management sub-processes is the low level of information, slow and easy distortion of manual spreadsheets. The U9 system hasn’t used in the production and sales module since 2011. It mainly becomes a tool out of the warehouse and finance accounted, for entirely does not play its role. So finally the optimization of production management process uses the ERP (MRP module enabled).After the optimization plan is finalized, the implementation process will encounter variety of problems and obstacles, or even directly lead to the risk of failure of the optimization program. Finally, this paper puts the optimization program implementation issues that may exist to predict, such as human factors, program implementation normative, poor information and training and so on. For possible problems, this paper concludes safeguards, such as the input of talents, supervision and implementation of incentive programs, training, PDCA cycle improvements, extensive collection of opinions and other methods to guarantee the implementation of the optimization program.
