| As the number of new product development project increases, there are new problems like resource conflict among the projects, information communication block, lack of knowledge sharing when multi-projects are ongoing at the same time. As the top one in the global PV industry, company T’s current new product development multi-project management process can’t meet the need of the multi-project management situation. In order to improve company T’s competitive power, it’s time to optimize its process.Based on the literature and theory of process optimization and multi-project management, this paper analyses the problems that exist in company T’s current new product development multi-project management process and its supporting process, and find out the root cause. It comes up with process optimization proposal for company T, including optimize phase definition, review and communication mechanism, scope change management and knowledge management mechanism, and also re-designs supporting process, like process management system, project incentive system and product plan system, at last it adjusts company T’s organizational structure to support all those process changes. Then, it evaluates the effect that the optimized new product development multi-project management process makes various tasks go smoothly and the supporting process provides guaranty for its operation. Last, it gives a summary and proposes the problems that need to further research. |
