Lean production can reduce cost and promote market reaction ability for the enterprise through eliminating waste and improve product quality. It is considered as the best production organization system in industry today. Lean production has been defaulted as an effective way to obtain competitive advantage and successes.This paper mainly analyzed S company’s original production operating system, exist problems and problems cause from the perspective of lean. Through establishing lean organization, developing lean production concept, improving the scene 6S, standardizing production management process, improving the visual management, implementing JIT in disassembly and assembly line, establishing a continuous improvement system to solve the problems. In this paper, we study and improve the main problems in the production operation system of S company by case study, and these cases are some typical improvement projects in the process of lean production.In this paper, we study and solve the main problems of the production operation system through the form of cases which are the real improvement projects in the implementation of lean production in S company.Through the implementation of lean production, S company got some good benefits: The TAT of overhaul engine has been reduced from 64 days to 57 days; The repair capability has been improved from 61 engines to 151 engines; The number of the disassembly and assembly line has been reduced 7 persons; Production site has got great improvement, and customer satisfaction has been greatly improved.At the same time, as one of the company’s new shop process designer, the author has given some proposals of implementing lean production in new shop based on the unsolved problems in the next step.
