EMS entrepreneurs are specialized in providing electronic manufacturing services. All kinds of electronics can be manufactured by these companies. Nowadays, the rapid upgrading and renewing, and less than one year’s life cycle, from new product releasing to the announcement of the next generation, for any electronics, leave limited time for EMS companies to produce the products. The fast changing market force the EMS companies find ways to reduce lead time.This article studied an EMS company, Jia Mao Ltd., and focused on minimizing the lead time. Lean research methods and tools were applied to identify the root cause of long lead time. Solutions were found through Lean ideas and theories, which were tested and inspected by the company. The target to complete client’s order on time was hit. Jia Mao Ltd. took full advantages of the prime time of product marketing and sales to meet the needs of clients. This article provides reference and guidance for Lean using in EMS companies.PQ analysis method was used during Lean process. Typical products of the Jia Mao Ltd. was chosen as a sample for the research. Tools like Value Stream Mapping, Layout and Logistics Mapping and Value Analysis Chart were used to identify the root cause of prolonged lead time. Because of the high universality, the same philosophy applies to all the other manufacturing processes. In according to the identified issues, the counterpart solution can be found, the future manufacture model is about to form. Then the model needs to be verified and approved effective by the sample product. At the end, the action and sustaining group should be set up, which will help with the establishing of the model on a corporate scale.Studies shows that the actual processing time is far less than the lead time. The reason is because of the island effect. The products need to wait in queue between islands, which would waste lots of time. To reduce the lead time, the key emphasis should be on reducing the waiting time. Jia Mao Ltd. needs to apply streamlining concept of Lean, and establish One-piece-flow Information, One-piece-flow Hardware and One-piece-flow Management production model.
