X Institute is an advanced high technology space flight research organizaiton which combines propulsion system and research, design, production and testing of associated components. Its products covers small and medium-thrust liquid rocket engine stand-alone and system development. The nature of it is state-owned enterprise. X-Institute has been using planning management as the core of the traditional management model during the early days since its establishment and even for a long period of time.Currently, multiple key models of the research institute has been approved. The rapid development and large production quantity after fixing is unprecedentedly. The development of the work has been changed from one model to multiple models. Job tasks have dramatically increased. Multi model tasks are highly parallelled. High strength development and high intensive product delivery and multi model have become the new situation in the current X Research Institute. Facing such a heavy task of development all kinds of resources are not synchronized with the proportion of growth. Resources, progress has become the center of a variety of contradictions which leads to serious conflict between the projects, lag of model task development and fatigue operation of personnel and equipment. Production departments work overtime every day, but still can not meet the needs of the model. This has not only brought about the hidden quality trouble, impact on the original project organization structure and management mode but also seriously affected the development process. Multi project management is a major problem facing the current situation.This thesis studies how to establish and optimize the project organization system, which is suitable for multi project parallel projects, and put forward the optimization method of multi project management method in matrix organization of X Research Institute.This thesis starts with the research organization and research management mode of X Research Institute, and takes full account of the characteristics of product design and development, through the analysis of the X Research Institute in the whole scientific research and production of multi project management in the organization structure of the various drawbacks and problems, combined with a number of project management theory.This paper makes a thorough analysis of the background, matrix organization structure and multi project management theory, and puts forward the corresponding multi project management strategy. The paper focuses on the optimization of the matrix organization in X research. The paper focuses on how to establish the matrix, flexible, multi project organization system, which will strengthen the vertical planning management and optimize the allocation of resources to achieve reasonable arrangement of the progress, efficient use of resources, reduce the conflicts between the projects, and ensure the realization of the project objectives.This paper is divided into five chapters. The first chapter describes the background and significance of the topic, and then to the domestic and foreign research status of the comb, again on the research ideas and research methods were introduced. The second chapter is a summary of the related theories of project management. The third chapter mainly analyzes the current situation and the main problems of the multi project management in X research Institute. The fourth chapter is about the optimization of multi project management organization structure. Finally, this paper summarizes all the contents and conclusions of this paper.
