This paper takes YIWUYI Energy Group(hereinafter referred to as FSKY)as a study object, using methods such as literature review and employee interview, analysis of enterprise organization system, implement enterprise organizational change. FSKY facing the external environment that the coal industry competition is intense, the internal conditions that enterprise has abundant mine resources, advanced equipment, high quality products, but weak management ability. Enterprise strategy is reposition for developing mining right gain, coal mining, coal processing, coal sales, logistic distribution as one of the coal industry chain and capital investment. The new strategy requires enterprise organizational structure convenient to control each business unit. Enterprise should have good business process, business unit operate smoothly and risk is controllable. Enterprise organizational unit is healthy, employee have high executive power. FSKY current organizational structure is unitary structure which is high centralized, lack of clear division of labor. Business process is missing, and lack of necessary rules and regulations. Sector jobs set unreasonable, job responsibility is unclear. Enterprise management is disorderly and inefficient, The current organization system restricts enterprise development.Based on the enterprise strategy, this paper redesigns organization system which include organizational structure, organizational unit constitution and processes management. Organization structure is designed for a mixed type of unity form and business-unit-structure with clear division of labor and proper authorization. Design key process of enterprise, make the key control points of process and director clear, match process management with working standard. Based on process management, set up the function of organizational unit, clear job descriptions, match proper workers with jobs.FSKY implement organizational change by gradually. Under the premise of enterprise operation normally, improve organizational structure and organizational units, improve and advance the process and system gradually. Changing staff's cognition and guiding employees to actively participate in to alleviate and eliminate resistance of employees. Solve the talent gap by training, recruitment and human resource union, and match with fair employee incentive policy to create attraction for organizational change implementation. Provide basic guarantee for organizational change implementation by building enterprise information management platform and matching electronic facilities. Promote the implementation of organizational change by forming a cohesive corporate culture that be built on physical layer, behavior layer, system layer and spiritual layer.
