With the rapid development of technology and the dramatic changes in the overall car market even in the shopping environment,automobile production has developed from earlier stock-style production,large and single flow production to mixed-line production.In addition,due to malignant price competition and unceasingly rising costs of labor power,manufacturers have to make cost reduction to win.Therefore,in order to improve production efficiency,it is urgent to carry out process reengineering and improvement.With case study of Company A in Jiangsu,this thesis shows that the company has serious loss in recent years due to rapid changes in the market.What Company A needs is to respond to market changes in time and cooperate with the primary and secondary suppliers of automobile industry with harsh conditions including multiple varieties,small batch,short delivery time,various changes,high quality,and technology,etc.However,Company A lacks awareness in foundation management and basic production parameters,which makes it difficult to establish an effective and efficient production management process,resulting in unseasonal respond to the changes on the way of production purchase.As a result,on the one hand inventories and scrap are piling up,on the other hand the urgently needed products are transported by air with high operation costs.With reference to the operation and management of automotive wiring harness industry at domestic and abroad,and considering the current situation of Company A,a deep study was conducted on the harness trimming set of A Company to analyze the current process problems and identify the constraint resources and bottlenecks in the production line.Based on the ESIA model,the corresponding improvement countermeasures were put forward by changing the ideas of tools,production and management process methods along with production and information technology.Besides,bottleneck process of trimming set of A Company was reengineered.Aiming at the characteristics of industry and enterprise group resource restriction,the process is of high efficiency and low error,reducing the management costs of Company A.The problems of delayed delivery and the inability to timely cope with frequent design changes from customers were solved.This design greatly reduced the company losses,obviously improved the competitive power of Company A's products,especially compared with other companies'.
