| In recent years,with the continuous development of rail transportation equipment industry,QS company in the international business lines face many opportunities,more and more orders for locomotive R & D projects,how to smooth compliance,scheduled delivery has become a issue in the management.The urgent problem that needs to be solved in innovation.Therefore,in the process of R & D of the locomotive project,adopt the scientific and reasonable progress management method,use the mature design and development process,effectively ensure that the Argentina locomotive project progress smoothly,smooth implementation,and finally delivered on schedule.In this paper,we choose Argentina project as our study case,and we try to find a method for R&D project schedule of diesel locomotive.This paper consists of six chapters: The first chapter introduces research background and framework;The second chapter introduces the theory of project management and project process management;The third chapter analysis problems in our project.by making good use of fish-bone method.we find out the problem that contains the project schedule and schedule control;The fourth chapter gives some suggestions about these problems,and we use three methods,which contains Three Duration Technique,Gantt chart,Arrow Diagramming,to find the critical path of our project.The fifth chapter gives some supporting measure.The sixth chapter is our conclusion.The main innovation and contributions of this paper are as follows: first,by using the milestone and main schedule are discussed and updated,the understanding of project important task have been changed,the team write project plan together,the plan of project are more comprehensive.second,by optimizing the work breakdown structure of the R & D project,focusing on the scheme design stage,technical design and construction design stage to ensure that the work tasks and activities is integral and clear,to solve the original R & D project work package which is not clear,opaque problem.Third,through using of the three-point estimation method and the key path method,the Argentina locomotive R & D project design phase of the activities sort and time is clarified,the logical relationship of the design phase of the activities is cleared,and the confusion phenomenon is changed,while the project design key path is determined which to finalize the R & D project design cycle,and lay a foundation for the rational resources allocation and cost savings.Finally,by using Gantt chart tool,we optimize the of schedule plan file of R&D project,and change the situation which design plan file is not intuitive and increase the effect of plan file.In all,The schedule management method proposed in this paper can be applied in other R&D diesel locomotive project,and it also can be as a reference for the other R&D projects of QS Company in progress management. |
