Production of cement equipment is complicated project;for this kind of special equipment is completely customized to the client,especially the crusher production which is even more complicated during production.Take our company as example,the project management has no detail project planning,and the project resource management and communication is always out of control,so the result is low resource utilization,no guarantee to project delivery time,long lead time and a lot of complaint from the client.Especially on the condition of all kinds of resource constraint.At the same time,with the competition of the increasingly domestic enterprises,the company's living environment is becoming worse and worse.In order to make the company have more competitiveness in the market,it is urgently for us to find a solution to get more accurate project schedule which can guarantee the delivery time and satisfaction of the client.Therefore,this paper proposes to use the work break structure knowledge in project management.Then according to the actual production sequence,determine the predecessor and the successor of each task,estimate each task's time which is under the estimation of 90% probability with the help of PERT.Then with the help of Gantt chart to create a network task diagram.Use Microsoft Office Project 2010 software to find the longest path of the critical path.Then according to the critical chain knowledge,use 50% of the complete probability estimate time to reduce the influence of student syndrome and Parkinson's theorem.And then use the TOC strategy to solve the conflict of the resource,and then use ACTIM(heuristic guidelines)to balance resource conflicts in the project.After resolving resource conflicts,then calculate the project buffer(PB),feeding buffer(FB)and resource buffer(RB).Then use the three-color buffer management method in the chain to manage and monitor the project.Finally,use the crusher production as a real example,Apply the CPM/CCPM technology.And the result is cost reduction and lead time reduction.And the make the whole project more controllable and increase the competitive of the whole company.
