In recent years,the market competition in the real industry,especially in the manufacturing industry,is becoming increasingly fierce,even vicious price competition.It is a severe test and challenge for small and medium-sized manufacturing enterprises,which requires them to provide higher quality products or services to improve customer satisfaction and enhance enterprise competitiveness.Just like this,company X is a small and medium-sized enterprise integrating production,R&D and sales of organic silicon rubber and special silicon auxiliaries.In the face of fierce market competition in silica gel industry,it is urgent to improve the quality and stability of products and improve the level of customer service and satisfaction,in order to enhance the company's market competitiveness.This paper aims at the problem of high fluidity fluctuation of LSR production line in X company,the present situation and causes of which line are analyzed comprehensively by using the Lean Six Sigma theory,and the project improvement plan of which line is put forward by using the project management method.Firstly,the work breakdown structure of the project is established based on DMAIC model.Then,according to the logic relationship of the activities,we use Project software to make the progress plan of the project: Gantt chart.Finally,combining with the characteristics of the project and the status of resources to estimate the additional investment required for the project.Specifically,first,after determining the customer's voice and the target of the improvement project,the key variable that caused the product liquidity fluctuation is determined: the fluidity of the LSR base adhesive.Secondly,the indexes of measuring the fluidity stability are established,and the process parameters related to the cold/heat treatment process are collected and sorted out,which are used to calculate the Sigma level of current baseline from DPU after systematic analysis.Thirdly,after data analysis and process analysis,the fundamental reasons that affect the liquidity fluctuation of the product line are identified and verified: the treatment accuracy of LSR base glue in heat treatment process is not up to the requirements of customers.On the basis of sufficient investigation,the plan for upgrading the heat treatment equipment of the production line is put forward: adding reflux condensationdevice.Then,combined with the current situation of X company,the plan of implementation and acceptance of equipment transformation is implemented,that attention should be paid to the plan to carry out the equipment transformation without affecting the normal production at the same time.Finally,according to the plan,the experimental production will be carried out,and the new relevant data will be collected and collated,and the monitoring data of the flow rate(that is,droplet speed)that need to be added to the condensing reflux device will be measured,and the Sigma level of the improved baseline will be calculated through analysis.By studying the scope,time and cost of the improvement project of LSR production line of X company,this paper provides the direction and guidance for the concrete implementation of the improvement project of the production line,and provides the basis for the improvement of the LSR production line's quality.Thus,it can improve the liquidity stability of the product line(the level of Sigma),customer satisfaction and loyalty,and it can enhance the market competitiveness of the company.In addition,the research methods and results of this article also have certain reference significance for similar production line improvement project.
