With the development of economy,the process of urbanization is speeding up,and the city garbage siege is becoming more and more serious,bringing inconvenience to residents' life.In order to solve the problem of garbage siege,the solid waste treatment industry,which mainly deals with household garbage,came into being in the 1980 s.H company is a wholly-ow ned subsidiary established by Shenzhen Energy group in the early days of the industry,which is specialized in the incineration of household waste for power generation.After 20 years of development,H company has encountered some problems in the increasingly fierce competition in the industry and its competitive ness has declined.The main reason for these problems is that H company itself does not have a clear competitive strategic route.It needs to make clear the strategic positioning of H company,so as to choose the right competitive strategy and formulate orderly implementation strategic measures,and fina lly realize the strategic vision of the company.This article first analyzes the internal resources and capabilities of H company.H company has an advantage in strong ability of design,research and development,production operation management,good company image and industry brand influence,close cooperation with universities,industry associations and the local governme nt,a good,stable cooperation with suppliers,at the same time,the low market share,single source of funds,organization structure lag,lack of incentive mechanism,lack of high-tech talents configuration,business single as the company's disadvantage.Then,in the analysis of the external environment of company H,the author uses PEST model of macro environment a l,Five-forces model of industry environment and the key success factors theory of the industr y to illustrate that H company is faced with the opportunities of favorable policies,good industr y prospects,technology upgrading,improvement of environmental protection concept,diversified business models and large market capacity to grow.SWOT matrix was further used to analyze strengths and weaknesses,opportunities and threats,as well as different strategic combinations,to analyze the positioning of the parent company on the solid waste industr y business,and to determine the strategic vision and target market of H company.According to different market positioning,H company needs to adopt differentiation strategy,surpass competitors in problem solving ability,and then carry out the design of the company's differentiated value chain,and analyze specific differentiation activities.H company needs to focus on differentiation in program design,product marketing and follow-up services.In terms of strategy implementation,H company divides the vision into short,medium and long-term goals,and formulates corresponding implementation strategies.In the process of implementation,it increases the guarantee of human and financial resources,timely adjusts the organizational structure and improves the incentive mechanism.This paper combines theory with practice to provide reference for H company's strategic vision of improving competitiveness,finally realizing the protection of the environme nt,making the city more beautiful,being a solver of urban waste resources,and an advocate of green energy and environmental protection.
