X Company is the largest manufacturer of engineering machinery and mining products over the word.The scrap conveyor is the main product of the X Company,It has found there are some problem in the production process,just like fixation management in the shop floor,safety risk issue and motion waste that lead the company cannot meet the customer's take time requirement.This thesis was based on lean six sigma method implement in the project to improve the X Company's production process.From the bottleneck's TT problem view of the production process in the X Company's scrap conveyor products,according to the DMAIC method and X Company's CPS method,use Pareto chart & SIPOC tool to define what is the priority problem that X companies needs to derive the improvement project,then define the project planning.Through fishbone & histogram tools to clarify the measures for the project which derive from the define phase,clarify CTO & measurement system analysis and performance base line analysis.According to the defined project,through the FMEA method to analysis the root cause,then make the improvement action and evaluate the action's effectiveness.Finally,set up the project control method & through the standardization work and the performance result to evaluate the project's final result.The improvement of the project eliminated the hidden danger of security and the waste of action,shortened the cycle time by 36%,and increased the 5S score by 51%,thus bringing the expected income of 234 thousand RMB to the enterprise.The research achievement of this dissertation is valuable for improving the future projects.The successful improving experience will be introduced to the subsequent processing improvement plan,which will play a significant role to Company X in operation.
