| In order to cope with the increasingly fierce competition in the auto parts market and the influence of uncertain external factors,as an established auto parts supplier,Company B seeks transformation to electrification of new energy power actively.Especially the M series electrification products are the second generation of mass production of B’s main portfolio.In the current situation,the operation of M series product encountered a series of problems,manifested in poor delivery rate,long production cycle,high inventory,low product direct rate,etc.Those points greatly affected customer satisfaction and company profitability.Therefore,it is urgent to optimize the operation of M series products.The lean Six Sigma management model commonly used in the industry is a good medicine to break current situation.Based on the production characteristics of Company B’s M series products and the management theory system of LSS,the improvement model is established,which combine lean production and Six Sigma theory.As improvement model guideline and comprehensive development,the value stream analysis focuses on the systematic problems of M series products,including low productivity,imperfect inventory management and unstable quality performance.The improvement model makes use of lean production methods to reduce waste quickly,such as decreasing loss time,quick change over with SMED,cycle time shortening with ECRS,safety stock,cyclic pickup mode Milk Run,material information sheet PFEP and standardized operations.The DMAIC is then managed by Six Sigma to eliminate variation.Via continual improvement,system-level operation improvement is achieved.This paper takes the optimization of the production operation of the M series products of Company B as the start point,The Company realizes the improvement from operation,customer satisfaction and market competitiveness.The introduction of LSS management model breaks the traditional management thinking in the operation of Company B.It shows willing to take this as an opportunity to comprehensively improve the management level and competitiveness.The research process and results of this paper also have reference learning significance for the same type of manufacturing enterprises. |
