KL company is the representative and leader of the self-owned brand large &medium sized bus manufacturer in China.With the increase of global tourism popularity,the orders of large buses are also increasing year by year.However,due to the low efficiency of its final assembly line,the existing capacity is basically saturated.In order to meet the increasing demand of orders,the final assembly line needs to be improved.At the same time,KL company has carried out Lean Production for many years,which can achieve some effects,but contributes little to the overall efficiency improvement.It is necessary to take the improvement of production capacity efficiency as the goal,systemize lean improvement,and build KL Company’s lean management system.This thesis was based on Lean Six Sigma method implement in the project to improve the KL Company’s assembly line.According to the DMAIC method,investigate internal and external customers identify CTQ to define the main problems,using the SIPOC diagram defines the scope of the project.According to the defined project,through the Fishbone diagram method to analysis the root cause,then make the improvement action and evaluate the action’s effectiveness.Set up the project control method & through the standardization work and the performance result to evaluate the project’s final result.Finally,the assembly efficiency was improved by 12% to achieve a direct economic profit of more than 850,000 RMB.Meanwhile,in the process of project promotion,a set of implementation methods of project management and control were exported,and a group of talents who could systematically promote lean improvement were cultivated,which made the first step of exploration for the enterprise to build KL’s lean management system.The research achievement of this dissertation is valuable for improving the future projects.The successful improving experience will be introduced to the subsequent processing improvement plan,which will play a significant role to Company KL in operation.
