China has a huge automobile market,automobile production and sales have been the first in the world for the ninth year in a row.Consumers have higher and higher demands on cars,and vehicle renewal iterations are also getting faster and faster.Automobile R&D is a high investment and long period activity,normally,the investment for a new model or a face-lifting model involving key components(chassis,etc.)will be more than 200 million RMB,the project period is more than 39 months,but market departments require lower R & D investment and shorter R & D time when planning new models.According to the estimation of the project cost,70% of the R&D investment is directly or indirectly related to the trial manufacture of the prototype vehicle,so the lean management of the trial production has a great effect on saving the R&D cost and shortening the R&D time.The previous researches on automobile prototype were focused on the quality management and project management.This thesis expatiate how to realize lean management in the trial production for an off-road vehicle facelift project base on the background of intelligent manufacturing and Made in China 2025,finally shorten the trial production time for 2 months,and directly saved 2.7 million RMB.This thesis took Company A as an example.After the off-road vehicle face-lifting project was approved,,the sales department requested R&D period reduced to 24 months from the traditional 39 months according to the market research,in order to launch it on the market earlier than competitors,seize the segment market of the off-road vehicle.Project department required strict control budget,the target was saving 15%.For trial manufacture department,another target was reducing the trial production period from 7.5 months to 5.5 months for four times production.Regarding the problem that the trial production capacity cannot meet the project requirements,this thesis has presented two solutions,the first is increasing workers and equipment quantity,to improve the trial production capacity,the second is to reduce manufacturing period and cost by using intelligent manufacturing technology.The first solution has big investment,which is against with cost saving,so,this thesis started with the theory of intelligent manufacturing and lean management,and combines the practice of trial production department of A company.This thesis raised three sections: logistic lean management under the background of intelligent manufacturing,digitizing prototyping under the background of intelligent manufacturing,workshop lean management under the background of intelligent manufacturing.Achieved the target of reducing production period and cost.
