Heavy assembly manufacturing is facing with more pressure and challenge under the Re-layout of global industrial chain.The industry transformation and efficiency improvements are the issues and opportunities which the enterprises face with now.Through the transformation from the labor-intensive enterprises to the knowledge-intensive enterprises can further improve the product performance and exploit the development potential of enterprises.Advanced project-management ideas and methods have remarkable ability to promote the management of enterprises.The multi-project management based on the critical chain method(CCM)can better solve the problems of resource constraints in the process of projects in parallel.This paper aims to solve the process management subject of ZPMC's STS-crane project which is “The project schedule delay caused by parallel projects under resource constraints problem”.Through the analysis of the original background of enterprise subject and reviewing the domestic and overseas related research situation,and concurrently analyzing the project management database of enterprise,to find a methodology based on a parallel project schedule management of CCM and expound the methodology principles and the specific operation procedures,establishing a STS-crane project model to simulate the ideal status,further verifying the validity,advantages and superiority of the methodology,and finalize to verify the potential replication in its field.Based on the CPM of single project in the process of identifying the CCM of multi-project,this paper calculates the priority level of multi-project in the method of the quantitative calculation of the CARV matrix to solve the problem of resource schedule under the resource constraints.In the theory of the CCM buffer setting,in order to properly solve the problem of calculation of deviation that more working processes on the critical chain and less work processes on the non-critical chain,this paper adopts the method of combination the traditional cut & paste and the ideas of root variance to quantitatively calculate the feeding buffer and project buffer;Based on the process of the management process and supervising of CCM technique,considering the work completion and buffer losses,this paper uses the method of monitoring the project buffer loss ratio,to set up the compulsive and random monitor stations according to milestone nodes.All those measures can make the monitoring work more dynamic control,prompt and reliable.Through the method of building a simulation model of three STS-crane projects in ZPMC,this paper analyzes and verifies the methodology group.Through the simulation analysis,this method sets can effectively promote 18% progress,and achieves an effect of using the restrictive resource smoothly under multiple projects in parallel.The methodology group speeds up the project progress,improves the product quality and motivates the enthusiasm of staff,and enriches a new project management theory of enterprise with high feasibility and local extension,and suitable for being used widely in the related fields.
