MZ is an engineering multinational company mainly engaged in the research 、manufacturing and service of customized equipment.The Z factory mainly focused on service-oriented manufacturing for local customers.With the rising cost of production factors such as land,labor,and raw materials,the operating costs are also rising,but the demand for quality and delivery from customer side is increased.Under the pressure of competition,the price and profit rate are gradually decreasing.Quality,cost and delivery have become the important factors of competition.with the increasing of domestic labor costs and the lack of first-line skilled operators.and how to effectively utilize the human resources is a key factor in the success of an enterprise.The author analyzes customer needs and enterprise delivery capabilities,because the products are all customized.bring out two questions: the ability to transfer customer requirements into manufacturing requirements is not enough,and the differences between customer needs and delivery capabilities.According to the survey results of employee engagement,according to the Nordic corporate culture and the regional culture of Z factory employees,change the management concept,optimize the organizational structure,optimize the employee motivation system,these will be done to adapt the company’s production Features;through literature research,investigation,quantitative analysis and system analysis,case analysis and other research methods,and based on lean production theory using visual management,flow chart,value stream mapping,balanced production,standard operations,5S and other concepts,From the creation of information flow systems,optimization of processes to solve bottlenecks,reduce waiting time,and other solutions,to improve product quality,efficiency,reduce delivery time,reduce inventory,and ultimately achieve low-cost operations,improve the competitiveness of enterprises.The conclusions of this paper are: Enhance customer application and value engineering analysis,optimize cross department cooperation platform,change traditional assessment system,and adopt positive incentive factors;realize production unit optimization through Kanban pulling,production line balance,labor efficiency improvement,and information flow optimization;realize engineering department optimization through customer demand and process capability balance;through business flow chart,personnel allocation,assessment system adjust,optimize the management system;optimize the supply chain through materials localization and long-term cooperation to reduce the cost and delivery time;establish abnormal response feedback mechanism,establish regular mechanism with the supply chain and reduce bottleneck through external resources to achieve balanced production.
