With the development of global economic integration,the enterprises on automobile interior decoration material have continued to put forward high standards and strict requirements on the just-in-time completion rate of their product testing.The just-in-time completion rate plays an increasingly important role in the competition.In the condition of the current increasingly fierce market competition,the competition among automotive interior material enterprises tends to be the competition of product quality,product testing and other comprehensive factors.In order to cope with the competition,B Corporation with product development and quality advantages implemented lean management in the product testing center,but the effect was not good.The manager's lean concept was still weak,and there were many waste phenomena.These wastes not only increase the cost of product testing,but also lead to the low rate of timely completion of product testing,which cannot meet the requirements of the established goals.With the technology accumulation of other competitors in the industry,if the management of products testing process is not optimized and the timely completion rate is not improved,the leading position of B Corporation in the industry will be continuously weakened.Therefore,how can the B Corporation strengthen internal management and build an enterprise advantage through product testing process management optimizing from a lean perspective,with a view to providing ideas for further optimization and improvement of the enterprise? It becomes the core of this research.This paper mainly uses case research and analysis methods.On the basis of digging into a great quantity of literature and field investigation,first,the flow chart of current value is used to show the product testing process of B Corporation,and the status quo of product test completion rate and test value-added rate is analyzed.From the aspects of information flow,work arrangement and equipment management,this paper reveals the problems existing in product testing process,and analyzes the reasons for the problems.Based on this,from the lean perspective,the optimization methods and implementation methods are put forward.Finally,summarizing and considering the effects and shortcomings of the optimization project from the paper that puts forward the countermeasures and Suggestions for further optimization.The research results showed that(1)in the information flow,there are three major problems in the product testing process of B Corporation: long information conversion cycle,delayed information transmission and many errors in information transmission.There are three major problems in the work arrangement,namely,the uneven ability of personnel,the unreasonable assignment of tasks and the lack of department cooperation.In the aspect of equipment management,the three main problems are the lack of equipment standard operating instructions,the lack of equipment period verification,and the lack of regional planning.(2)The main reasons for these problems are in four aspects,including the lack of awareness of lean management,the imperfect implementation of lean principles,the lack of on-site 5S management,and the lack of effectiveness of communication and feedback mechanisms.(3)Under the guidance of the two principles of "effective operation" and "system optimization",the management optimization scheme of the product testing process of B Corporation can be carried out from three aspects: information processing efficiency optimization,inter-departmental information communication optimization and information communication mechanism optimization in information flow optimization.The arrangement of work is that job rotation,scientific task assignment,and cross-departmental collaboration.Equipment management needs to be operational,efficient period verification and 5S management optimization.(4)Through the implementation of the optimization scheme,the timely completion rate of product testing in B Corporation has improved to some extent,but there are still shortcomings.The main lessons are: insufficient training leads to slow progress,pusher optimization leads to employee conflict,and unclear 5S field management requirements lead to repetitive work.The conclusion of this study is helpful for the further continuous improvement of the enterprise,and also can provide the corresponding reference and reference for the product testing process optimization of other automobile interior material related enterprises.
